Project controls are the process of tracking, reviewing and regulating the process to meet the performance objectives defined in the project management plan.  Put simply, project controls encompass the people, processes and tools used to plan, manage and mitigate cost and schedule issues as well as any risk events that may impact a project.  Berdena and ProjecTools is the best tool for improving your profit margins.

Our current clients include general contractors, dirt work and concrete companies, steel erectors, electricians and just about any craft or trade you will encounter on a project. Many times you are waiting on someone else to complete a portion of their scope so you can start.  When and how does this effect your completion date?

Weather conditions, materials delivered later than promised by your vendor and shortage in manpower are a few issues that can strongly effect the budget and schedule of a project.  How do you recover to the original date?  Exactly what decision and actions need to be made to aid the recovery efforts?  Our project controls consulting and methods will help you understand the risks of each decision and forecast the outcome of each.

Our most complicated project involved over 600 change orders.  We managed the impact of each one and provided solutions for maximizing efficiency in an always changing project.  The execution schedule was frequently worked out of sequence and required us to reestablish our path daily.

The execution of a project is based on a robust project plan and can only be achieved through an effective schedule control methodology. Of the 39 project management processes, there are 21 that relate to planning so it follows project performance depends on appropriate planning. .

Change Orders

It is absolutely imperative that any change in the scope of a project have a matching change in budget, either time or resources.  If the project scope is to build three widgets in two months with a budget of $100,000 then the project manager is expected to do that.  However, if the scope is changed to four widgets, then the project manager must obtain an appropriate change in budgeted resources.  If the budget is not adjusted, the smart manager will avoid the change in the scope.

Usually, scope changes occur in the form of “scope creep” or the piling up of small changes that by themselves are manageable, but in aggregate are significant.

For example, the project calls for a building 80,000 sq. ft. in size.  The client wants to add a 10’ x 4’ awning over one bay door.  Minor change, not a problem.  Later the client wants to extend the awning by 8’ to cover the adjacent bay.  Another minor change.  Then it’s a change to block the upwind side of the covered area. Later, a request to keep it symmetrical and block the other end.  Eventually, lights are now needed and maybe a security camera.

By now, those minor changes have become a major addition.  We will help you manage all changes, reflect and forecast impact of the changes no matter how small they are.  You cannot effectively manage the resources, time and money in a project unless you actively manage the project scope.

Getting the wrong information to the vendor, fabrication yard, or commissioning crew is never good. Access to reliable information, at the right time and by the right people is crucial to successful project execution. It should be a given. It should be an unquestioned source of confidence for everyone involved in the project, including your client. It is alarming how often that is not the case.

$175,000 in construction rework because the wrong revision of a drawing was given to the contractor. A potentially disastrous dousing of a commissioning crew because a missed but critical subsystem inspection was not tied, as a dependent precondition, to a related system test. Make the most of today and get in front of the next boom

A large percentage of our clients are in the Oil & Gas industry and for them, times are tight. With the industry plagued with layoffs, stalled/cancelled projects, and few new projects most are struggling to stay afloat.

There are some exceptions, however. These exceptional companies are still alive, some are turning profits, and they are positioned to dominate when the industry turns around.

Can your company be the exception?

To be an exception in these economic conditions, you need 3 things:

Understand clients

Understand your capacity

Organization

Understanding clients (AKA the hand that feeds you) is vitally important when contracts and projects are hard to come by. If your company fails to deliver quality equipment and services in a timely manner or stick to a budget, there are hundreds of other hungry companies that can and will take your place at the table.

The companies that we see at the tables right now that are well positioned to remain are 100% client oriented. They know that project and asset owners are running lean and will not tolerate babysitting contractors. With this knowledge they are being self-managing and proactive. This means they report on progress and status well and deliver service and equipment as expected. This also means that data deliverables (reports, documentation, etc.) are delivered in concise, consumable packages to the appropriate people.

The bottom line here – be easy to manage and keep your seat at the table.

Understanding your capacity is key in these market conditions when many companies are running lean and money and teams are finite resources. With a lean team, the conventional wisdom is “make due with what we’ve got.” This means that engineers are doing document control, accountants are managing cost, project managers are doing procurement. This can work but it is terribly inefficient and exacerbates the lean conditions.

That is the conventional wisdom. The companies that are doing best are applying what we’ll call the prevailing wisdom. The prevailing wisdom is “There are a lot of really talented people that need work. Let’s put their expertise to work – even if it is only for a week.”

A good example of the prevailing wisdom is a client that has a few small maintenance contracts from previous work and a medium-sized contract (for them). They could have slugged the project through by sheer force of will or hired additional project staff to accommodate the additional workload. They exercised the prevailing wisdom and contracted engineering, project management, and document management support from their vendors on an as-needed basis. It was a win-win. They found scalable workers to adjust capacity to achieve the above objective of understanding what clients want and delivering it.

Organization seems like a less critical component of the project if business is slow and money is tight. Really, how much data and information do you need to manage if business is slow? The answer is more than you’d think.

What happens is one of a few scenarios. 1. Your business is running lean and not a lot is going on so your team organizes things in their mind. 2. Lean teams have to do more and spend effort on important things like keeping clients happy and managing capacity, so organization takes a back seat. 3 Organization was Carl’s job and he doesn’t work here anymore.

The point is that projects tend to get disorganized when you run lean and sooner or later a strong gust of wind blows your tent flap open and the clients see that you are disorganized. That is not good and can affect your seat at the table. A strong wind in this case can be missing a shipping date, failing an audit, or entering another boom period as many are forecasting for sometime in 2017.

To wrap up these three ideas into an actionable plan, I suggest:

Taking a few minutes in the next meeting to come up with two actions your team can do in the next week to show a client that you care and can anticipate their needs. Send the report without them asking, proactively communicate a detail they might have overlooked, or improve the process of submitting a deliverable.

Write down a list of employees that are working outside of their expertise or job description for over 20% of their workweek. Talk to them and see if a process would benefit from short-term or part-time outside help. Use tact or they will think they are being replaced.

Find a low-cost tool that will keep your team and project organized. The best time to implement new systems is before a project and before you are too busy to think about it. Some options such as ProjecTools are reasonably priced, quick to implement, scalable both in terms of use and price.

At $10.00 per hour that’s $12,250 to $41,165 saved – for a single employee.  You probably pay your people more than $1.00 or $10.00 per hour, and you probably have more than one employee who needs your documents.  Do the math.  It’s okay, I’ll wait.

Aligning Engineering and Procurement Teams

 Welcome to ProjecTools Transmittal Management. Today, we’re going to talk about, you guessed it, transmittal management. How we’re going to do it, we’re going to talk about some problems with transmittal management. Then, we’re going to talk about how to win the transmittal management game. I’m going to take you into ProjecTools application, and I’m going to show you how to do it.

First, starting out with transmittal problems. A lot of document controllers and even recipients of transmittals find problems when they’re using file servers, generic or rudimentary systems, that are maintained by different engineering groups, legal groups, commercial groups, etc., that don’t have consistent numbering, conventions and so forth. That creates silos which creates confusion. Very much inconsistency, as well.

Another problem is that a lot of folks are out of touch, or in a different country, that’s just a problem that we have to deal with. We have a globalized economy now, so those are barriers that we have to push past. In response, a lot of teams rely on emails, spreadsheets, and FTP, file transfer protocols, to transmit documents, manage the distribution, and return of those transmittals. That’s tough because each of those media have their own shortfalls. Be it, unreliable with emails, inconsistency with spreadsheets, or unreliable and time consuming, such as FTP.

Another problem is numbering confusion, revision confusion, permission confusion, disposition confusion, etc. When a transmittal goes out and the recipient doesn’t understand the numbering, which revision the document’s in, doesn’t have permission to actually view the document, open and make the edits or mark it up, and doesn’t know what the disposition is, they don’t know if it’s for review, reference, or just for what, that’s going to lead to confusion, and generally inaction. A painful phone conversations with an angry client saying, “Hey, what am I supposed to do with this? I’m wasting all my time here.”

Another problem is a lot of folks use couriers or paper based systems. This leads to some interesting issues, like one I encountered a couple of weeks ago, where one of our clients wanted to get paper transmittals. Basically, an envelope with all of the documents printed out, and a cover sheet, delivered to their doorstep. The problem was, they were in Korea, and the courier they usually use went out of business. They had to jump through some hoops very quickly, to get a new courier that would service the client on the approved supplier list, and get that going. It ended up taking about a week and a half, when it should’ve taken minutes to deliver that package. They should have been using an online system for that particular client. They should have been better articulating value of using an electronic system, rather than paper, as well. That’s just one problem, one little anecdote there.

Another problem with transmittal management, is that folks find themselves saying, “That transmittal that we sent over to China, it never arrived. They said they never got it.” If you’re using an antiquated system like emails, FTP, mail, or courier, that may be the case and you can never know. In order to get some reliable visibility into the delivery of your transmittal, you should be using an electronic system, and not these antiquated systems.

Moving on here. Let’s get into how to win the transmittal game. Some attributes of a winning system that’s going to really impress your clients, make you look good too, your executives, project managers, and so forth, is to get away from a system or ecosystem where you have a bunch of file servers, generic or rudimentary systems, that different groups manage themselves using their own conventions, numbering, and so forth. It’s going to make your life easier. It’s going to make your internal teams’ life easier. It’s going to make your client’s life easier because they’re not going to get a bunch of confusing stuff to proof. They’re going to know exactly what you’re talking about. I’ll show how we do that, here in the application, in a minute.

The other thing is using electronic web-based system that integrates the global teams. As I mentioned, we live in a globalized world with a globalized economy. The reality is people are spread out around the globe. You need to account for that. Get people into a system where they can execute tasks and see everything they need in one screen, access it, and mark it up online, and send it back with a clear, concise disposition, “Accepted”, “Approved as noted”, or “Rejected”, things like that. Not, “looks good” or “needs work”. Those squishy dispositions aren’t going to help anybody out, right?

Third thing is to never rely on email, spreadsheets, the mail servers, couriers, FTP to deliver your transmittals to clients, suppliers, etc. Fourth thing is to eliminate numbering confusion, revision confusion, permission confusion, disposition confusing, and all of that, by using an online system that’s smart enough to circumvent all of the confusion and really lays it out in a simple, consistent format. For example, if your sending something to a client, you want your system to be smart enough that it’s going to translate your numbering system into their numbering, so they can view documents based on their numbered scheme. That’s just an example.

The next thing here is you want to gain visibility into the progress. If you send a transmittal out, you want to see if it got delivered, opened, what they’ve done with it, and how many of the documents in the transmittal that they’ve looked at, and what their … If they’re late getting it back to you, you want to be able to report on that as well. The good thing though, is that you found ProjecTools. You stumbled upon us. You found an affordable system that’s actually really clever. Definitely clever enough to handle the demands of engineering, oil and gas, construction, legal procurement, health safety environment, HAZOP studies, marketing, HR, entertainment, and construction. We work up all these industries, to help them consolidate all of their documents into a single system. You use workflows to develop the documents to a point where they’re ready to be sent to a clients as a deliverable. We help that, too.

Again, that’s what we’re taking a look at today, the transmittal process. Delivering your deliverable, either for review and approval, as deliverable, and so forth.

Now, I’m going to show you ProjecTools and show you how we solve transmittal management problems. I’m going to show you how to get to your partners, subs, whoever needs to be working with you, into your system. We’re going to show you electronic delivery with tracking, how the system reduces confusion and transmit times, and things like that.Real quick, let’s jump into the backend of ProjecTools Application. I’m over here in the document manager module. I’ve opened up the document control and the transmittal tab. What we’re looking at here, is the transmittal wizard. This is for generating external transmittals and managing them. I have a template queued up here for my PNID documents that I’m going to transmit to a client, here. I can edit this, but my templates going to populate here, as we click through. Next, I can add a description, subject, and the firm company name, and things like that. I can select whether I’m going to transmit documents or transmit comments. I can select a group of documents and a sign of disposition to them. In this case, I’m using “For review and approval”. I can also choose from “Approved as noted”, “Certified”, and so forth. I can also add files, here. You can see I’ve added an equipment list, sorted by the PNID. It’s just a PDF that’s here, for reference.

Here’s where I can add recipients. Primary recipients is the person that says, “Yea” or “Nay”. Then, the reviewers list, so somebody else who might be able to say, “Nay”, for a particular reason. A distribution list, if somebody else wanted a copy on this particular transmittal. I can adds some notes, and then, I can release this item. It’s going to show up in ProjecTools task manager, which is right here.

Here is a transmittal that was generated from that very wizard. It’s actually the same template that I used. I just did it a couple of minutes ago. Anyway, you can see here, there’s some key information. If your client gets a transmittal, they go log in to the homepage, click on the task, the transmittal task. They view exactly this. They see that they’re the primary recipient. They can see who the reviewers are. They can download the PDF, which is basically just a cover sheet here, that’s auto-generated by the system. They can see the documents themselves.

Here, I want to bring your attention to the document number, the other, and the client number. This top number here, that’s our internal numbering here. The other, is our partner on this project’s numbering. Here, at the bottom, the third one, is our client’s document number. With the simple explanation, your clients will always know that they have their client document number down here. The system, if you set it up correctly, takes 10-15 minutes per client. You can link your document numbering system, to translate your document numbering system into these other document numbers. It’s very quick, very smart process. It saves a lot of time, and it improves consistency incredibly.

If your client’s logged in and viewing a transmittal, they can click on a document. It will display in ProjecTools viewer. They can mark it up, select an approval status here, “Approved”, “Approved as noted” “Rejected”, or “Revised and resubmit”, and add any notes to each particular document. This will flow back to the document controller that sent the transmittal out. They can react to the dispositions accordingly. It makes for a very smooth process, whereas, if you use an email with a bunch of attachments, there might be too many attachments, might be too big. You could mail over a thumb-drive. You could mail over actual paper, and you could get some scribbles back or “looks all good”. The next time you see them in the hallway, they hand it back to you and say, “Um, looks pretty good. Uh, needs some more work.” That’s not very good, because we want dispositions. We want clear, concise, and quality feedback. That’s what transmittal management is all about. Getting the information to your client, or to the recipient, in a coherent manner. Then, getting feedback delivered back to you in a coherent manner, as well.

Finally, they can add comments. They can add any scan markups. If they print it out, and mark it up with a pen, they can add the files back in here. Then, mark this thing as “Pending” or “Complete”, and submit it back to your document control team. Boom, the workflow’s done and the process can continue.

Masterful Procurement and Supplier Management for Engineering and Construction Projects

What is masterful procurement and supplier management? There are many aspects to procurement and supplier management that make a master including:

  • Centralizing data
  • Standardizing processes
  • Integrating well with other teams (engineering, quality, construction, clients, etc.)
  • Corralling communication

Today, we’re going to talk about, you guessed it, how to establish a masterful procurement and supplier management operation at your Oil & Gas, EPC, or capital construction company. To get started, we’ll talk a little bit about some of the problems that we facing in the procurement and supplier management arena, and then we’re going to talk about what you need to do to solve those problems.

Starting with the problems. A major problem is that procurement can be a huge profit center, but oftentimes, it’s not the big moneymaker that you think it’s going to be. Why? Because it is mismanaged. We hear constant frustration from buyers that feel they are wasting time building requisitions. It isn’t because they are bad buyers, it is because they have a hard time gathering the engineering information that’s needed and navigating the procurement cycle without defined and standardized processes to follow. These buyers don’t have standardized numbering systems, standardized templates, or standardized workflows for the different procurement categories. Then there’s no formal approval workflow to make sure that a requisition is approved for issue. After these buyers struggle through that process they are handicapped even further when there is no infrastructure for issuing and collecting bids from suppliers. Each of these problems can impact your schedule, they can impact your budget, and, at the end of the day, they’re going to impact quality.

Another huge problem that’s preventing procurement from being the moneymaker that it can be, is suppliers give us the runaround. Your suppliers are wily, they want to work you, and if you don’t have the processes in place to keep them on the straight and narrow, they’re going to kick you around to force change orders and buy more time at your expense.

We also see that buyers struggle with working from outdated information. They build requisitions and commercial information around technical information, documents, and TAGs. What happens if the commercial team doesn’t have the latest version of the documents to pass along to the suppliers, or they’re using superseded TAG data? The buyers end up passing incorrect or superseded information onto suppliers. This is a massive problem since procurement exists in a sense to improve specificity and mitigate risk. The result is that suppliers don’t even know what to build so of course the bids aren’t going to be accurate. That’s just a huge problem in itself, and can really affect quality and a desired outcome down the line, and if you don’t get these things right the first time, you’re looking at delays, which cost money. You’re looking at the rework, which also costs money, and change orders in the supplier’s favor.

A corollary problem within this mess is that most systems employed by procurement groups to manage these processes force buyers, clients, engineers, quality, and suppliers to communicate via email. Not many systems get all the feedback and corral correspondence, or even get standardized bids back into one system. So conversations become fragmented or hijacked by the squeakiest wheel. Similarly, if quality or schedule slips, it may be impossible to determine where the process went wrong. You end up being left in the dark with big bills to pay. It’s very difficult to find a system that will track all the supplier participation, make it reportable, centralize everything into one application, add workflows to it, add approval processes, and make these processes adapt to whatever you’re buying. That is a tall order, but there are a couple systems out there that can make it happen.

The ideal way to solve these problems is to find a system that will manage these processes for you. The ideal system has an equipment register for each project that links tags, links documents with requisitions, provides a logical workflows, approval structures, and all the things that you need to masterfully build, these requisition, and send them out to bid, and evaluate them, and then set them on to your purchase order that’s going to get executed flawlessly by your suppliers and subs.

One aspect that can’t go overlooked is finding a system that allows your suppliers and subs to log in to the system and participate. Look for systems that get suppliers more involved than emailing back and forth. The more involvement the better and the more the suppliers contribute within your system, the more value you will get from their capabilities and expertise.

The next super important thing is the accountability and visibility. At the end of the day your procurement team needs to get things get done and reach milestones in a timely manner. You need a system that can holds each stakeholder’s feet to the fire. It’s for the good of the project. The last thing you want is a team standing in a circle all pointing fingers at each other because that accomplishes nothing of value.

To recap, you should have a masterful procurement and supplier management operation that links all your data together coherently, applies enforced workflows, manages approval structures, gets suppliers and subs working as part of a team with great interface tools for the suppliers and added workflows in there so they work with you coherently, and maintains accountability and visibility throughout that process.
